n8n is the automation layer when control is the requirement. Zapier is the layer when the catalog and the org already live there. Make is the layer when the picture of the branch is the interface. Do not self-host as a hobby inside a company that cannot patch Node. Confirm backup and secret handling before the first customer webhook. If the only operator leaves, you do not have n8n — you have folklore. Choose n8n when you can name the operator. Choose Zapier when you cannot. Confirm backup restore once, on purpose, before you celebrate cheaper tasks. A tool you cannot restore is not cheaper. It is unfinished.

n8n is for people who want to see the pipes. Self-host it, write a code node, keep the data on machines you can name. That is a different buyer than Zapier’s catalog tourist.
Design trigger → validate → write → notify → dead-letter. Happy path only is how production fails. Upgrades, backups, and 2 a.m. maintenance are yours if you host it. If nobody wants that pager, pay Zapier or Make and sleep.
Technical ops loves it. Non-technical marketers often bounce. That is allowed. Do not staff it like a no-code toy and then act surprised.
Economics matter: high-volume SaaS task pricing is why teams leave Zapier. Confirm you will actually operate the box before you celebrate the invoice.
Write the runbook before the first customer webhook: how to upgrade, where secrets live, who gets paged, how to replay a failed execution. Without that page, self-hosting is a science project attached to revenue. Cloud n8n is allowed. Self-host is a choice, not a personality.
